As of September 2026, web2app is the fastest-growing funnel structure in app marketing. According to FunnelFox's State of Web2app report published in January 2026, 82% of top-grossing apps now run a web2app structure, up from roughly 46% in 2024. Revenue flowing through web2app funnels passed $60 billion globally in 2025, and web funnels converted at twice the rate of in-app funnels, 3.0% versus 1.5%.

But the eight App Store categories that report analyzed do not include games. They are subscription categories: health and fitness, edtech, utilities, finance, productivity. That is the first thing a game company evaluating web2app needs to know. Nearly every web2app benchmark circulating today comes from subscription apps, and a game funnel differs from that structure at the decisive point.

This post is the upstream companion to Mobile Game Web Shops: A $17 Billion Channel Whose Real Problem Is Traffic. Where that post covered the payment channel and the traffic problem, this one looks at the funnel that brings players from the web into the app.

What Exactly Is a Web2App Funnel?

Web2app sends the user from an ad click to a web landing page rather than the app store, completes part of onboarding, payment, or account creation on the web, and only then hands the user to the app.

Subscription apps adopted it for three reasons. It routes around store payment fees, it allows direct collection of user data outside the store, and the web allows a long onboarding flow, a quiz or an assessment, that raises purchase intent before any payment screen appears. In the same report, brands that scaled these funnels grew revenue roughly 176% year over year.

The funnel also leaks heavily. In the report's data, 13% of web landing visitors reached the paywall and 3% completed a purchase. The largest drop-off was not at payment but in the quiz and onboarding steps before it. The same long web onboarding that lifts conversion also creates the biggest loss.

Where Does a Game Funnel Diverge from a Subscription App?

Subscription apps collect payment before the app is ever used, while games collect it after play, so there is structurally almost nothing a game can finish on the web ahead of time.

A subscription web2app funnel runs: ad click, web quiz, personalized plan, payment, app download. The user pays without having opened the app once. Running that same order for a game means asking someone to pay for a game they have not played.

Because of that gap, using web2app as a straight user acquisition funnel in games produces a path with one more step than going directly to the store. Friction on the way to install rises, and what you get in exchange is roughly an email address from someone who has not played the game yet.

So Where Does Web2App Actually Work in Games?

In games, web2app holds up in two places: purchases from players who already know the game, and demand capture before launch. Not new install acquisition.

The first is web payments for existing players. Sending active players to a web shop removes the need to convince anyone who has not played. That the web shop's real challenge is traffic rather than checkout conversion was covered in the web shop post above.

The second is pre-registration before launch. Collecting sign-ups on a web landing page and converting them at launch asks for no payment, so it escapes the friction problem of the subscription funnel entirely. How many pre-registrants actually install varies widely by channel and reward design, which is covered in Pre-Registration Campaigns: How to Build Hype and Secure Day-One Installs.

There is a third, lighter use: a hub page that absorbs creator and community traffic and splits it between installs and community sign-ups. In that case web2app is less an acquisition funnel than a landing asset.

What Changed When Android Allowed External Payments?

Through late 2025 and 2026, Google Play began permitting external payments and external links for US users, which means games can now point players to web payments from inside the app itself.

The policy shift for US users took effect on October 29, 2025, and the external content links program and alternative billing programs launched on December 9, 2025. Google does not prohibit developers from telling users about pricing or availability outside the Play Store, does not prohibit links to outside downloads or transactions, and does not require Google Play Billing. Starting October 1, 2026, developers enrolled in those programs must report transactions and downloads and pay the relevant service fees.

The practically important change is the route, not the fee saving. Previously the path to a web payment could only be advertised outside the app, which forced web2app to begin with paid media. Now a game can link to its own web shop from inside itself, which solves much of the traffic problem internally. For a game evaluating web2app, fixing that internal route usually returns more than opening a new ad budget.

Why Is Measuring a Web2App Funnel Harder?

The identifier breaks once between web and app, so web2app install attribution rarely connects deterministically and usually falls back on probabilistic matching or your own codes.

When the funnel stretches to five steps, ad click, web landing, store, install, first open, a measurement break appears between each. The reasons different dashboards already report different install counts are covered in Why Every Dashboard Shows a Different Install Count; web2app adds one more break to that chain.

There are two practical responses. Issue a code or account on the web landing page and have the player enter it at first open, stitching the path yourself. Or stop trying to connect individual users across the break and read incrementality at the aggregate level, the approach covered in Media Mix Modeling for Mobile Games. Either way, the measurement design has to be finished before the funnel goes live. Bolting it on afterward usually means discarding the first few weeks of data.

How Should Web2App Be Judged on Post-Install Performance?

The advantages of web2app cluster at the payment step and contribute nothing directly to retention, so evaluating it as an acquisition channel comes back to post-install metrics.

At the same CPI, differences in post-install retention swing the real cost per retained user several-fold. That structure, laid out in Mobile Game CPI Benchmarks 2026: Why One Average Is Useless, applies unchanged to web2app. Having passed through one additional web step does not by itself give a player a reason to keep playing.

Playio addresses that point through the entry condition rather than the funnel shape. Within a community of five million gamers, games are matched to players by genre preference and play history, and the reward condition is tied not to the install but to reaching a playtime threshold or completing a specific in-game action. Players meet the game inside the community rather than through a web landing page, and the process of earning the reward is the process of experiencing the game. Because the user base is Android-centric, it also fits naturally alongside the web shop routes studios are rebuilding after the external payment changes. Pricing runs on CPI or CPE.

Key Takeaways

As of September 2026, web2app is a proven structure used by 82% of top-grossing apps, but that proof came from subscription categories. Subscription apps take payment before the app is opened and games take it after play, so there is little a game can usefully finish on the web in advance. Imported directly as an install acquisition funnel, web2app only adds friction. Where it holds up in games is web payments from existing players, pre-registration before launch, and community traffic hubs, and Google Play's external link and external payment changes across late 2025 and 2026 pulled the first of those routes inside the app. The reporting and fee obligations that begin October 1, 2026 belong in the same calculation. Measurement has to be designed before the funnel launches, on the assumption that the web-to-app break exists, and the final judgment always returns to post-install performance.
